🚛 THE INCOTERM TRAP: WHY A LOWER UNIT PRICE ≠ LOWER LANDED COST

An Incoterm is much more than a shipping detail—it dictates exactly where your risk, responsibility, and costs begin and end.

Many buyers compare supplier quotes based purely on unit price, forgetting that the chosen Incoterm can drastically alter the final Landed Cost. Here is how different terms impact your bottom line:

🔹 EXW (Ex Works): Looks cheap on paper. But you bear 100% of the export, transportation, and risk burden directly from the factory floor.
🔹 FOB & FCA: You gain control over the main freight leg and costs, but must manage the logistics actively. (FCA is often safer for containerized cargo).
🔹 CIF (Cost, Insurance & Freight): Simplifies freight for the buyer, but watch out for hidden destination-side costs and limited insurance coverage.
🔹 DDP (Delivered Duty Paid): The seller handles everything, including customs and duties. It’s hands-off for you, but usually comes with a premium markup.

💡 The Golden Rule: There is no universally "best" Incoterm. It’s about matching the term to your operational capability and risk appetite. Before comparing supplier quotes, always normalize them to the same delivery basis.

🇺🇸 YOUR FREIGHT RATE CHANGED. DID YOUR INVENTORY PLAN CHANGE WITH IT?

Ocean freight from Asia to the U.S. rose sharply earlier this year. By July 24, spot rates were around $6,225/FEU to the West Coast and $8,846/FEU to the East Coast, more than 230% above late-February levels. Although rates have since softened, the volatility itself can change how importers plan inventory.

A major freight change shouldn't stop at updating your landed cost. It can also affect how much you order, how much inventory you hold, and whether Ocean or Air makes more sense for certain SKUs.

Larger orders can reduce freight cost per unit, but they also tie up more cash and increase storage exposure. More volatile transit can make stockouts more costly. For fast-moving products, moving a portion by Air may sometimes be more economical than losing sales while waiting for Ocean.

A practical review: take your highest-revenue SKUs, update the freight assumption with a current rate, and see how much of your unit margin is now being consumed by logistics.

A freight rate without a date isn't a current input. It's an assumption.

🏭 A US TARIFF IS NOW PRICED ON YOUR SUPPLIER'S LABOUR PRACTICES, NOT ON YOUR PRODUCT.

For eight years, duties on Chinese goods were priced against what you imported. The 12.5% duty that took effect on 24 July is priced against how it was made.

Read that alongside UFLPA, which applies a rebuttable presumption to goods containing inputs from Xinjiang regardless of where final assembly happened, and the question changes shape. It stops being about your factory and starts being about your factory's suppliers.

The gap most brands have not closed: a company that moved assembly to Vietnam in 2024, kept the same component suppliers, and now calls itself diversified has changed its country of origin and little else. The presumption follows the input, not the assembly line. A detention rarely ends in a penalty. It ends in cargo sitting at port while you assemble documentation you never collected.

What component-level mapping requires:

- A written declaration of origin for each input, not for the finished goods
- Tier-2 suppliers named and located, in writing. A refusal is itself information about how much of the process your factory controls
- Traceability documents for the three highest-risk inputs: textile or yarn, electronic components, metals and minerals
- A contractual right to audit those inputs, agreed before the first PO. After a detention you have no leverage

You cannot map a full catalogue at once. Rank SKUs by import value, by how much of the bill of materials is textile, electronics or minerals, and by whether the origin changed in the last two years. Start with the top five.

How far down your supply chain can you go? Comment 1, 2 or 3.

THE 10% TARIFF IS GONE. HAS YOUR LANDED COST MODEL BEEN UPDATED?

Section 122’s temporary 10% import surcharge expired on July 24, 2026 after reaching its 150-day statutory limit. On the same day, the U.S. implemented a new Section 301 action tied to countries’ failure to impose and effectively enforce prohibitions on imports made with forced labor. The new action sets a 10% or 12.5% duty rate depending on the economy and applicable exemptions; China falls under the 12.5% tier.

For importers, the important question now isn't simply whether tariffs went up or down. It's what your current duty stack looks like by HTS code and country of origin.

A product that previously carried the temporary Section 122 surcharge may now have a different effective rate. Existing China Section 301 duties remain part of the calculation, while certain products may be excluded from the new Section 301 action. USTR also maintains product-exclusion programs for certain China Section 301 duties, with some exclusions extended into November 2026.

That means an importers should now review the declared HTS code, applicable tariff layers, and any current exclusions. These changes directly affect landed cost, pricing, margins, and sourcing decisions. A tariff assumption from a few weeks ago may already be outdated.

💬 Have you already updated your landed-cost model after the July 24 tariff changes, or are you still pricing against the old rate?

FROM FACTORY FLOOR TO FINAL SHIPMENT: QUALITY UNDER CONTROL

Quality control does not start when the shipment is ready to leave the factory. It starts during production.

During on-site inspections, the SpeeGo QC team verifies products against agreed specifications, checks consistency across production, reviews workmanship, dimensions, packaging and labeling, and identifies potential quality issues before the goods are shipped.

This gives importers and brands a clearer view of actual production quality instead of relying only on the approved sample or the supplier's final inspection report.

At SpeeGo, our QC team works directly at the production site to verify requirements, identify risks early, and help maintain consistent product standards across orders.

Because reliable sourcing is not just about finding the right supplier. It is about making sure every production run delivers what your business approved.

💬 How do you make sure your supplier is delivering the same quality you approved?

HOW TO READ A FACTORY QUOTATION: THE LOWEST PRICE ISN’T ALWAYS THE LOWEST COST 💵

A factory quotation usually gives you the numbers that are easiest to compare: unit price, MOQ, payment terms and lead time. But those figures don't tell you what the order will actually cost.
Two suppliers can quote the same product at different prices, yet the cheaper option may become more expensive once you account for packaging, tooling, inland transport, inspection, customs, inventory and quality-related costs.

That's why a quotation should be reviewed on two levels: what is included in the price, and what costs or risks may appear after the PO is issued. A lower unit price can also come with longer lead times, higher inventory requirements or greater quality risk. This is where Total Cost of Ownership (TCO) becomes useful. Instead of comparing suppliers by purchase price alone, buyers look at the full cost of acquiring and managing the product over the sourcing process. (ismworld.org)

So the better question isn't “Who quoted the lowest price?”
It's “What will this supplier actually cost us by the time the product is ready to sell?”

💬 When reviewing a factory quotation, which cost do you think buyers overlook most often?

HOW TO VET ALIBABA SUPPLIERS BEFORE PAYING A DEPOSIT

Although Alibaba is a global B2B platform connecting millions of Chinese suppliers with international importers, over 60% of storefronts are trading middlemen posing as direct manufacturers. Issuing a deposit without thorough verification leaves businesses vulnerable to a 15-20% price markup and costly delays of 30-45 days in product launch.

A common mistake made by many businesses is rushing to close deals based solely on low prices or polished product images on the storefront. By transferring a deposit without thorough legal due diligence and production scale verification, companies easily fall into the trap of trading companies posing as direct manufacturers, receiving goods that fail technical standards, or facing severe delivery delays.

5-Step Supplier Verification Guide to Protect Your Deposit
1. Filter Credibility Indicators on the Platform
Prioritize factories with 3+ years as a Gold Supplier, bearing Verified Supplier and Trade Assurance badges. Carefully inspect sales volume and response rates over the past 12 months.
2. Verify Legal Status and Bank Accounts
Request business licenses and quality certificates. Ensure the recipient bank account name matches the company name registered on Alibaba 100%.
3. Analyze Real Buyer Reviews
Focus on reading 2-to-3-star reviews to uncover recurring operational issues. Assess product quality through actual photos uploaded by previous buyers rather than promotional images.
4. Order Samples for Quality and Service Audits
Sample testing is essential to evaluate materials, packaging, delivery speed, and the factory’s professional communication before committing a large deposit.
5. Process Deposit Payments via Protected Channels
Transact directly within Alibaba’s system to stay protected if disputes arise. Decline any requests to wire deposits to personal accounts off the platform.

A systematic supplier vetting process not only safeguards businesses against losing deposits but also keeps the supply chain running smoothly.

Partnering with a professional logistics and entrusted import provider - one that supports negotiations, conducts on-site factory audits, controls quality at the source, and manages official customs clearance - helps businesses optimize total costs and enjoy total peace of mind on every order.

Which step in dealing with and depositing funds to Alibaba suppliers worries you the most? Drop your thoughts in the comments below to share real-world insights and practical experience!
