Have you ever wondered how much each return actually costs your business?
Your warehouse receives three returns of the same product. One is unopened, one has a torn box, and one is missing an accessory.

Each needs a different amount of work before it can go back on sale. Someone has to check the product, replace the packaging or record what’s missing. Some returns also need a decision from the merchant. Until that comes, the product sits on a shelf.

In EHI’s latest survey of 108 online retailers in the DACH region, more than a quarter could not identify their processing costs per returned item.

Our previous post looked at how complicated returns can discourage customers from buying across borders. This time, we look at what happens after the parcel arrives back at the warehouse, and where the costs add up.

With Black Friday and Christmas approaching, our latest blog explores the costs worth tracking and the questions to settle with your fulfilment partner before the seasonal wave of returns.

We explore this topic in more detail in our latest blog article: E-commerce Returns: Same Product, Different Processing Costs, available in English, German, French and Polish. You’ll find the links in the comments (on Facebook, or visit our website - Blog)

A customer may be happy to buy from another country and still hesitate over the cost of getting a parcel delivered, or sending it back.
In DHL’s 2026 E-Commerce Trends Report, 39% of European respondents cited high delivery costs or long delivery times as reasons for not buying from abroad. Complicated or costly returns were cited by 35%.

For a merchant, absorbing the delivery cost eats into the margin. Passing it on can make the order more expensive than buying locally. A cheaper, slower service may suit some purchases, but not a customer who needs an item by Friday.

Before committing more advertising budget to a country, place a test order there. Compare the actual arrival date with the estimate shown at checkout. Include the time the order spends waiting to be dispatched.

Then try returning it.
- Can the customer get a label without emailing support?
- Where does the parcel go, what does it cost, and how long does the refund take?

A local return address can make sending an item back easier. What happens after it arrives matters too.

If returns are sent in batches to a central warehouse, check when each one is recorded against the original order.

Waiting until the batch reaches that warehouse can delay refunds and leave customer service answering questions about parcels already handed back.

At Internel, we see returns as part of the fulfilment process that needs the same attention as dispatch. The merchant needs to know which order has come back and whether the item can be sold again. The customer needs to know the return has been received and when to expect their money back. Both depend on what happens when that parcel reaches the warehouse.

If delivery or returns are making your European expansion harder than expected, talk to us at Internel. We can look at where you ship from, which markets you serve and how you handle returns, and discuss whether fulfilment from Poland could work for your business.

Knowing how to sell in one EU country doesn’t mean you’re ready for the next.
Packaging is a good example. The EU’s Packaging and Packaging Waste Regulation creates a common framework, while national EPR schemes still matter when selling across borders.

In Italy, higher CONAI contribution rates for plastic packaging took effect on 1 October 2026. For brands selling into the country, it’s a reminder to review the packaging they use and their local obligations.

At Internel, we introduced plastic-free dispatch packaging years ago. We use FSC-certified cardboard boxes, paper fillers and paper tape to fulfil orders from Warsaw.

For brands moving away from plastic shipping materials, the packing process is already in place. They don’t have to organise that change themselves.

Local packaging obligations still need to be checked. But choosing a fulfilment partner with an established paper-based packing process gives brands one practical part of the work already taken care of.

𝐒𝐢𝐧𝐬𝐚𝐲 may be seeing the first signs. The Polish fashion and lifestyle brand, part of LPP, reported that its online sales growth reached 20–30% from mid-August. In an interview with Reuters, LPP’s CFO said the company was feeling the impact of the EU’s new customs duty on small parcels entering from outside the EU.

𝐀𝐥𝐥𝐞𝐠𝐫𝐨 has also reported some benefit from weaker consumer interest in shopping on Chinese platforms. Both companies point to other factors behind their growth, so it is too early to say how much of the change comes from the new duty alone.

For brands based outside the EU, this is a good moment to review their delivery model.

- Shipping every order individually across the EU border is one option.
- Importing stock into the EU and fulfilling customer orders from a local warehouse is another.

The right choice depends on order volume, costs, delivery expectations and returns.

At 𝐈𝐧𝐭𝐞𝐫𝐧𝐞𝐥, we help brands store their products in Warsaw and fulfil orders across Europe. If you are rethinking how to reach EU customers, let’s talk.

𝐇𝐞𝐥𝐩 𝐮𝐬 𝐠𝐞𝐭 𝐑𝐨𝐥𝐚𝐧𝐝𝐨 𝐨𝐧 𝐬𝐭𝐚𝐠𝐞 𝐢𝐧 𝐁𝐞𝐫𝐥𝐢𝐧!
Our Managing Director, Rolando Casanova, is taking part in the E-commerce Berlin Expo 2027 Call for Speakers with a rather unusual topic:

“𝗧𝗵𝗲 𝟯𝗣𝗟 𝗪𝗶𝗹𝗹 𝗡𝗼𝘁 𝗦𝗮𝘃𝗲 𝗬𝗼𝘂𝗿 𝗘-𝗰𝗼𝗺𝗺𝗲𝗿𝗰𝗲 𝗕𝘂𝘀𝗶𝗻𝗲𝘀𝘀”

Why would a fulfilment company tell potential customers that they don't need a 3PL?

Because sometimes the best advice we can give a start-up shipping 50 orders a month is to keep packing those orders themselves. And sometimes a company shipping 10,000 orders a month comes to us with inventory in Excel and processes that nobody has ever documented.

Rolando wants to bring these real experiences, a little humour and some uncomfortable truths about outsourcing fulfilment to the stage in Berlin.

Public voting is now open, and we'd really appreciate your support!

Is a 3PL the right fit for your business?
Not every e-commerce business needs a 3PL. And choosing one too early can be just as unnecessary as waiting too long.

If you are launching a new brand and realistically expect fewer than 200 orders per month during your first six months, going through a 3PL integration may not be the best use of your budget and time. A simpler and cheaper logistics solution will often do the job. Invest in generating sales first. Once the volume is there, you can look for a logistics partner that fits the business you are actually building.

But there is another side to this.
We also see brands that grow quickly and wait too long. Orders increase, more people get involved in packing, stock becomes harder to control, returns pile up and suddenly the in-house setup has reached its limit. Moving to a 3PL at that point is still possible, but now you are trying to integrate new systems and move stock while dealing with an operational problem at the same time.

If you see that growth coming, it is better to start looking before you hit that ceiling.
And order volume is not the only reason to consider a 3PL.

If you are preparing to sell across several European markets, need kitting or other value-added services, have products requiring batch or expiry tracking, or your fulfilment is becoming more complex for other reasons, outsourcing can make sense at an earlier stage.
At Internel, this is what we look at before talking about a setup.

Think you're shipping sustainably? Look at the size of the box.
PPWR is changing how e-commerce should think about oversized boxes, empty space and packaging materials.
Paper instead of plastic is a good start. But if a small product still travels in a box three times its size, filled with paper to stop it moving around, there is another problem hiding in plain sight.

Most of us have opened a parcel like that. For e-commerce, it has been a fairly normal part of shipping for years. But the EU is now putting oversized packaging much more firmly on the agenda.

The new Packaging and Packaging Waste Regulation (PPWR) starts applying on 12 August 2026.

One point worth clarifying: this does not mean that every e-commerce parcel must suddenly comply with the widely mentioned 50% empty-space limit from next week. That requirement comes later. Under the regulation, e-commerce, grouped and transport packaging will eventually be limited to a maximum of 50% empty space, with the calculation methodology still to be defined by the European Commission.

There is another detail that matters in practice: filling the empty part of a large box with paper, bubble wrap or air cushions will not make the problem disappear. Under PPWR, filling material counts as empty space too.

So there is no reason for e-commerce businesses to panic in August. But there is a good reason to start looking at packaging differently.

- How many box sizes are you actually using?
- How often is a small SKU shipped in packaging that is much larger than necessary?
-How much filling material are you buying and using?
And could the same product be packed smaller without increasing the risk of damage?

Looking at this now can already help reduce packaging costs, simplify warehouse handling and avoid using more material than the order actually needs.

For a 3PL, packaging is not something we see once during a sustainability workshop. We see it order by order, every day. That makes the warehouse a pretty good place to find out where packaging can realistically be improved without compromising the product.

If you are reviewing your European fulfillment setup or want to understand how your current packaging works in real warehouse operations, talk to us at INTERNEL - the most sustainable 3PL in the CEE region.

𝐄𝐯𝐨𝐥𝐯𝐞 𝐅𝐮𝐥𝐟𝐢𝐥𝐦𝐞𝐧𝐭 & 𝐈𝐍𝐓𝐄𝐑𝐍𝐄𝐋
We are pleased to start a new cooperation with Evolve Fulfilment in the UK.

𝐄𝐯𝐨𝐥𝐯𝐞 𝐅𝐮𝐥𝐟𝐢𝐥𝐦𝐞𝐧𝐭 is a UK fulfilment partner built for growing e-commerce brands that need flexible, hands-on operational support without unnecessary complexity. They support DTC, marketplace, retail and wholesale brands with order fulfilment, pick & pack, shipping, returns and value-added services, helping them keep stock moving, orders flowing and customers happy.

𝐈𝐍𝐓𝐄𝐑𝐍𝐄𝐋 is an EU e-fulfilment partner based in Poland. From our Warsaw fulfilment centre, we support e-commerce brands with warehousing, pick & pack, shipping, returns and cross-border logistics across key European markets.

𝑊ℎ𝑦 𝑑𝑜𝑒𝑠 𝑡ℎ𝑖𝑠 𝑐𝑜𝑜𝑝𝑒𝑟𝑎𝑡𝑖𝑜𝑛 𝑚𝑎𝑡𝑡𝑒𝑟?
Because UK–EU and EU–UK e-commerce still have strong potential, but the logistics setup has become more demanding.

For UK brands selling into the EU, shipping every parcel across the border is not always the best long-term solution. Stock closer to customers, local fulfilment, local returns and faster access to major EU markets can make a real difference.

And for EU brands looking towards the UK, having a trusted fulfilment partner on the UK side can open new possibilities as well.

With Evolve Fulfilment in the UK and Internel in the EU, we can help e-commerce brands build a more practical fulfilment setup on both sides of the border.

Two fulfilment specialists.
Two markets.
One stronger UK–EU and EU–UK fulfilment connection.

Moving a 3PL warehouse is not something you do casually.
For us, the most important point was clear from the beginning: the move must not disrupt the parcel flow of our clients.
That is why we planned it carefully and intentionally chose the end of April. In e-commerce, this is usually one of the calmer periods of the year.

Moving a fulfilment warehouse in November, for example, would be almost suicidal for a 3PL.
This short video shows our first days and part of our new Internel distribution centre in Warsaw.

The place is still not fully polished. Some areas are still being adjusted, some processes are being fine-tuned, and yes, it still looks a bit like a warehouse shortly after a big move.

But the important part is working:

- orders are being prepared, parcels are leaving, and couriers are already picking up at the gates.
For us, this move has been a real logistics adventure.
Planned carefully, executed step by step, and always with our clients’ parcel flow in mind, cos we are delivering happy customers.📦😉
