📦 What If Amazon Returns the Wrong or a Damaged Product?

One of the biggest surprises for Amazon sellers is opening a removal order and finding:

❌ A damaged product

❌ Missing accessories

❌ An empty box

❌ A completely different item

Unfortunately, it can happen.

Here’s what you should do.



1️⃣ Inspect Everything Immediately

As soon as your return arrives:

📦 Count every unit

📸 Take clear photos before opening the package

🎥 Record a video while unboxing (if possible)

🔍 Compare the returned item with your original product

Good documentation is your best protection if you need to contact Amazon.



2️⃣ Check the Return Reason

In Seller Central, review why the customer returned the item.

Sometimes you’ll see reasons like:

• Defective

• No longer wanted

• Wrong item ordered

• Missing parts

The stated reason doesn’t always match the actual condition, so inspect the item yourself.



3️⃣ Determine Whether the Product Can Be Recovered

Ask yourself:

✅ Does it only need a new FNSKU label?

✅ Does it just need new packaging?

✅ Is it missing inexpensive accessories?

Or is it:

❌ Broken

❌ Counterfeit

❌ Replaced with another item

Not every returned product is a total loss.



4️⃣ If You Receive the Wrong Item…

Occasionally, sellers receive:

📦 A completely different product

📦 An older version of their item

📦 A used item swapped by a customer

📦 An empty box

If this happens:

📸 Photograph everything

📝 Keep the original shipping label and packaging

📞 Contact Amazon Seller Support through the appropriate reimbursement or return support process

Provide clear evidence to support your claim.

The faster you inspect your returned inventory, the easier it is to identify issues and gather evidence.

Waiting weeks or months can make it much harder to resolve problems.

💰 How Does Amazon Refund Customers? Does the Money Come From Amazon?

A common question from new sellers is:

“When a customer gets a refund, who actually pays for it?”

The answer is…

👉 Usually, you do.

Here’s how it works.

🛒 Step 1: Customer buys your product

The customer places an order.

Amazon collects the payment.

After deducting Amazon fees, the remaining balance is deposited into your seller account.

🔄 Step 2: Customer requests a return

If the return is approved, Amazon often refunds the customer before the returned item is fully inspected.

Amazon does this to provide a fast and convenient shopping experience.

💸 Step 3: The refund is charged to the seller

In most cases, Amazon deducts the refund amount from your seller account.

Depending on the situation, Amazon may refund:

✅ The full purchase price

✅ Part of the shipping charges (for merchant-fulfilled orders)

Amazon generally refunds most of the referral fee but may retain certain administrative fees according to its fee policies.

📦 Step 4: What happens to the returned item?

Once Amazon receives it, the item is inspected.

If it’s:

🟢 Sellable → It goes back into your FBA inventory.

🔴 Unsellable → It moves to Unfulfillable Inventory, where you can decide to remove, dispose of, or inspect it.

❓Does Amazon ever pay instead of the seller?

Sometimes.

Amazon may reimburse sellers if:

✔ The item was lost in an Amazon warehouse

✔ Amazon damaged the inventory

✔ Amazon incorrectly handled the return

✔ The customer received a refund but never returned the product in situations covered by Amazon’s reimbursement policies

These cases are reviewed individually, and reimbursement isn’t automatic.

The answer is…

Yes—if it still meets Amazon’s requirements.

Many returned items are perfectly fine.

Examples:

✅ Customer changed their mind

✅ Ordered the wrong item

✅ Bought the wrong size

✅ Package arrived late

None of those necessarily mean the product is defective.

Sometimes all that’s needed is:

🏷 A new barcode

📦 A new box

🫧 Fresh poly bag

🧹 Cleaning

📸 Inspection

After proper prep, many items can be resold.

What Happens When Inventory Arrives at a 3PL?

This is where Amazon’s process ends…

…and your prep center’s work begins.

When a Removal Order arrives at a 3PL, every box is inspected.

A good prep center doesn’t just store inventory.

It helps you decide what can be recovered.

Here’s a typical process:

📦 Receive the shipment

🔢 Count every unit

🔍 Inspect each product

🏷 Check labels

📦 Inspect packaging

📸 Photograph damaged items

Then every product is sorted into one of four groups:

🟢 Ready to sell

🟡 Needs minor prep

🟠 Needs repair or repackaging

🔴 Not worth reselling

The goal isn’t to throw products away.

It’s to recover as much inventory as possible.

What Is a Removal Order?

Many sellers don’t realize Amazon will never automatically send your inventory back.

If you want your products returned…

You must create a Removal Order.

A Removal Order tells Amazon to:

📦 Ship inventory back to your home

📦 Ship it to your warehouse

📦 Ship it to your prep center (3PL)

Or…

🗑 Dispose of it.



Why do sellers create Removal Orders?

Common reasons include:

✅ Too many customer returns

✅ Long-term storage fees

✅ Seasonal inventory

✅ Listing closed

✅ Product discontinued

✅ Inventory inspection

Why send products to a prep center? ❓

Instead of disposing of inventory immediately, a prep center can:

🔍 Inspect every item

🏷 Replace damaged labels

📦 Repackage products

🫧 Add new poly bags

📸 Document any damage

Many items can be recovered and sold again.

What Happens After Amazon Receives a Returned Item?

A customer has returned your product.

Now what?

Many sellers think Amazon simply puts it back on the shelf.

Not exactly.

Here’s what happens behind the scenes.

Step 1️⃣

The returned package arrives at an Amazon Fulfillment Center.

Amazon scans the package and matches it to the customer’s return.



Step 2️⃣

An associate inspects the item.

They check things like:

✅ Is it the correct product?

✅ Is it complete?

✅ Is the packaging damaged?

✅ Does it still meet Amazon’s selling standards?



Step 3️⃣

Amazon makes a decision.

The product is usually classified as one of two categories:

🟢 Sellable
→ Returned to your FBA inventory.

🔴 Unsellable
→ Moved to Unfulfillable Inventory.



Important

Unsellable doesn’t always mean broken.

Sometimes it’s because:

• Missing packaging

• Missing accessories

• Torn poly bag

• Damaged barcode

• Open retail box

A product may still work perfectly—but no longer meets Amazon’s standards for sale.

Amazon Returns vs. 3PL Returns — What’s the Difference?

Many new Amazon sellers think every return comes back to them.

That’s not how it works.

There are actually two completely different return processes.

🔹 Amazon (FBA) Returns

A customer buys your product from Amazon.

If they return it:

📦 The product goes back to an Amazon Fulfillment Center, not to you.

Amazon inspects the item and decides if it’s:

✅ Sellable (returned to inventory)

❌ Unsellable (moved to Unfulfillable Inventory)

You don’t physically see the product unless you request a removal order.



🔸 3PL (Prep Center) Returns

A 3PL works differently.

Products may be returned to your prep center because:

📦 You requested a Removal Order from Amazon

📦 A customer returned inventory to your warehouse (for non-FBA businesses)

📦 Overstock was sent back

📦 Inventory was recalled

📦 You need products inspected before reselling

Unlike Amazon, a prep center can physically inspect every returned item.



Why does this matter?

Amazon decides whether an item is sellable.

A prep center helps you decide what to do next.

Sometimes a product only needs:

🏷️ A new FNSKU label

📦 New packaging

🫧 A fresh poly bag

🧹 Cleaning

📸 Inspection

Instead of throwing away perfectly good inventory.

Here’s the process:

🛒 Customer requests a return

📦 Amazon sends them a return label

🚚 The package is shipped back to an Amazon fulfillment center

🔍 Amazon inspects the item

➡️ Then the product is classified as either Sellable or Unsellable

Amazon has announced that FBA Prep and Item Labeling Services in Canada will end. Sellers will be responsible for ensuring their inventory is properly prepped and labeled before it arrives at an Amazon fulfillment center.

What does this mean for sellers?

If your products require:

🏷️ FNSKU labeling
⚠️ Warning labels
📋 Amazon-compliant packaging

…you’ll need to handle it yourself or work with a trusted prep partner before shipping to Amazon.

Why is this important?

📦 Amazon Tip of the Week: Don’t Ignore “Stranded Inventory”

Have you ever noticed inventory sitting in Amazon but not available for sale?

That’s called Stranded Inventory, and every day it sits there, you’re losing potential sales.

Common reasons inventory becomes stranded:

🔸 Your listing was suppressed or removed
🔸 A pricing error made the offer inactive
🔸 The ASIN was closed or deleted
🔸 Amazon requires additional compliance information
🔸 A listing was accidentally closed by the seller

How to check:

In Seller Central, go to:

Inventory → Manage Inventory → Inventory Dashboard → Stranded Inventory

What should you do?

✅ Review the reason Amazon provides
✅ Fix the listing issue if possible
✅ Relist the product if it was closed
✅ Submit the requested compliance documents (if required)
✅ Create a removal order if the product can no longer be sold
